Loss Prevention Investigation Exposes Internal Theft, Triggers High-Impact Storewide Reforms

THE CHALLENGE

A Loss Prevention investigation is critical to protect a business’s assets and brand reputation. A fast-growing specialty retailer with full-service brand stores, outlet locations, and online shopping needed to evaluate guest experience and address loss prevention concerns.

CIENT OBJECTIVES

With IntelliShops Loss Prevention investigation solution, the client sought to:

  • Improve customer experience across all locations
  • Investigate and address loss prevention concerns
  • Obtain detailed reporting to be shared with key stakeholders

OUR APPROACH

IntelliShop recommended:

  • Customer Experience Evaluations – Conduct a CX Evaluation program focused on service to improve guest experience.
  • Loss Prevention Investigation – Conduct a comprehensive assessment to detect any operational gaps that may allow fraud to occur.

THE SOLUTION

As this specialty retailer expanded rapidly across North America, they knew growth couldn’t come at the expense of quality. With more stores opening, they recognized a critical need to evaluate the guest experience consistently—while also getting ahead of potential loss prevention risks that often come with rapid scaling.

That’s where IntelliShop came in.

The retailer partnered with our expert team to build a strategy that could meet both needs head-on. Working closely with their operations leadership, we developed a service-focused customer experience (CX) evaluation program that rolled out across every store. At the same time, we conducted a comprehensive loss prevention investigation—ensuring that the brand could protect both its reputation and its bottom line.

This dual-focus approach allowed the retailer to maintain high standards, reduce risk, and continue growing with confidence.

According to Hayes International, mystery shopping has evolved to become a valuable component of loss prevention programs. By using skilled shoppers to anonymously evaluate customer service and employee integrity, businesses can identify and mitigate potential risks, thereby safeguarding assets and enhancing operational efficiency.

These insights underscore the importance of integrating customer experience evaluations, such as mystery shopping, into loss prevention strategies to effectively protect assets while maintaining a positive customer experience.

THE RESULT FROM LOSS PREVENTION INVESTIGATION AND CUSTOMER EXPERIENCE EVALUATIONS

Understanding the Process – Our team met with key stakeholders and process owners throughout the organization to evaluate the impact their departments had on overall inventory accuracy and profitability.

Collaboration of Teams – In collaboration with the retailer’s Loss Prevention Manager, we developed a store audit, gained access to internal reports, and supported the team through investigations and interviews.

Suspected Fraud Found – Working with the client, we reviewed POS reports and CCTV footage remotely, and we were able to substantiate the allegations. Together, we identified two suspects who appeared to be compromising gift cards and ringing refunds to their personal credit/debit cards.

Turning Investigation Into Transformation

Following detailed investigative work, IntelliShop coordinated a series of structured interviews with the field leadership team, alongside HR representatives who served as official witnesses. To accelerate the process, all interviews were conducted remotely via Zoom—ensuring rapid response without sacrificing thoroughness.

The results from the loss prevention investigation were significant:

  • Two theft admissions totaling nearly $30,000
  • Six search warrants executed
  • Two arrests made, with suspects charged with multiple felony offenses

But the impact didn’t stop there.

This investigation exposed critical gaps in the client’s operational controls, particularly around their point-of-sale (POS) systems. It provided concrete evidence to justify fast-tracking system upgrades, tightening controls, and reinforcing accountability measures across store locations.

Beyond Recovery: Driving Awareness and Shrink Reduction

In addition to the criminal outcomes, the case became a valuable internal use case—one that helped raise employee awareness, reinforce policies, and strengthen frontline vigilance. Most importantly, it contributed to a measurable reduction in shrinkage at the store level.

According to the National Retail Federation, retail shrink totaled nearly $112 billion in 2022, with internal theft continuing to be a significant contributor. Investing in loss prevention efforts, such as employee interviews and digital investigations, is essential to protecting margins and maintaining operational integrity.

This investigation wasn’t just about recovering stolen goods—it was about transforming risk into a strategic advantage.
